Cracked Heat Exchanger: A Real Safety Finding

Most HVAC findings are about budgeting for age and wear. A cracked heat exchanger is different: it's a carbon monoxide risk, and one of the small handful of findings in any inspection report that genuinely justifies stopping and getting a specialist involved before you move forward.

Most of this site is about calming buyers down — showing that a scary-sounding phrase is usually routine wear with a knowable cost. A cracked heat exchanger is the exception. It's one of the few findings that deserves the reaction it produces, because it's connected to a real, sometimes fatal safety risk: carbon monoxide entering the home's air supply. Understanding exactly what the finding means, and what it doesn't, is what lets you respond appropriately instead of either panicking or dismissing it.

What a heat exchanger does

In a gas or oil forced-air furnace, combustion happens inside a sealed metal chamber called the heat exchanger. The furnace burns fuel on one side of that metal wall; the blower pushes your house's return air across the other side. Heat passes through the metal into your air supply, but the combustion byproducts, including carbon monoxide, are supposed to stay sealed on the burner side and vent outside through the flue.

The whole safety design depends on that metal wall staying intact. When a heat exchanger cracks, warps, or corrodes through, combustion gases can leak into the air stream the blower is pushing through your ducts and into your living space. That's the entire risk in one sentence: a crack turns a sealed combustion chamber into a path for carbon monoxide to reach the air you breathe.

Why heat exchangers crack

Heat exchangers go through a heating-and-cooling cycle every time the furnace runs, expanding when the burner fires and contracting when it shuts off. Over thousands of cycles across many years, that repeated metal fatigue is the primary cause of cracking, which is why age is the strongest single predictor. Other contributors include oversized furnaces that short-cycle, restricted airflow from a dirty filter or blocked returns (which overheats the exchanger), and manufacturing or installation defects, though these are less common than simple age-related fatigue.

How inspectors actually check for this

This is the part buyers most often misunderstand: a standard home inspection often cannot definitively confirm or rule out a cracked heat exchanger. Inspectors visually examine what's accessible, may use a mirror or camera to look inside the burner compartment, and watch for indirect evidence: sooting, rust patterns, an unusual flame appearance, or a carbon monoxide detector reading elevated near the unit. Some inspectors carry a combustion analyzer or CO meter and will test air near supply registers while the furnace runs. But a heat exchanger is largely enclosed. A full inspection, the kind that actually confirms a crack, usually requires an HVAC technician to open the unit further or use a specialized camera scope.

That's why the language in reports tends to be conditional. The write-up often looks like this: "Elevated CO reading (14 ppm) detected near supply register during furnace operation; unable to visually confirm heat exchanger integrity due to limited access. Recommend evaluation by a licensed HVAC contractor prior to further use of the heating system." Read that carefully: it's not a confirmed crack. It's evidence strong enough that the inspector isn't willing to sign off on the system, and neither should you until a specialist looks further.

Compare that to a more definitive finding: "Visible crack observed in heat exchanger via inspection camera; furnace should not be operated until repaired or replaced." That's about as unambiguous as this report gets, and it changes the timeline. This is not a "monitor it" item.

What this means for the buyer

This is the rare HVAC finding that belongs in the deal-relevant tier without qualification, alongside active roof leaks and structural framing issues covered elsewhere on this site. A confirmed or strongly suspected cracked heat exchanger means:

  • The furnace shouldn't be run until a licensed HVAC technician confirms the condition, ideally before you close and definitely before you or anyone else occupies the home with that furnace operating.
  • A functioning carbon monoxide detector matters immediately, regardless of what happens with the furnace. If one isn't already installed near sleeping areas, that's a same-day fix.
  • This is not a negotiate-later item. Unlike an aging-but-functional furnace, a suspected heat exchanger crack is worth resolving as part of the transaction itself, via specialist inspection, repair, or replacement, rather than folding into a general HVAC credit.

What repair or replacement costs

Heat exchangers are rarely repaired in isolation. For most residential furnaces, once a crack is confirmed, the practical and cost-effective path is replacing the whole furnace rather than just the component.

The gap between "repair" and "replace" mostly comes down to age: a heat exchanger crack on a 6-year-old furnace might justify a component repair, but the same finding on a 17-year-old unit almost always means replacement, since you'd otherwise be paying repair labor on a system near the end of its life anyway.

How to handle this in negotiation

  1. Get the specialist evaluation before you negotiate a number. You need a technician's confirmed diagnosis, not just the inspector's suspicion, to know whether you're negotiating a $1,500 repair or a $7,000 replacement.
  2. Treat it as a health-and-safety item in your request rather than a generic repair. Sellers and their agents respond differently to "the furnace is old" than to "the furnace has a confirmed carbon monoxide risk," and they should, because the disclosure obligations are different too.
  3. Don't accept a patch. There's no legitimate partial fix for a cracked heat exchanger; sealants and tapes are not appropriate for a combustion safety component. The outcome is confirm-and-repair, confirm-and-replace, or confirmed-not-cracked.
  4. If the seller resists, remember the alternative is disclosure to the next buyer too. This finding doesn't go away if you walk — it's a strong point of leverage precisely because it's real and documented.

Treat this one differently

Most of what looks alarming in an inspection report turns out to be manageable, priced wear. A cracked or strongly suspected heat exchanger is a genuine exception: a safety finding tied to carbon monoxide exposure, and it deserves to be handled ahead of every other line in the HVAC section.
